# Why Nine Trades on One Site Go Wrong Without a Sequence

Every trade on your site is competent at its own work. Almost every fit-out problem lives in the joint between two of them — in who arrived before whom, and who had to redo work because of it.

## The nine trades, and why the count matters

A full residential fit-out pulls in nine distinct skill sets. Civil. Electrical. Plumbing. Carpentry and joinery. False ceiling. Painting. Glass and mirror. Stone or countertop. Deep clean.

Each one is a different set of people, often a different firm, sometimes a different city of origin, always a different calendar. None of them can see the others' schedules. Each of them is measured, paid, and reputationally judged on their own scope alone.

That is the structural problem. Nine parties each optimising for their own work will not spontaneously produce a correct order, because the correct order frequently requires one trade to wait, come back, or work in an inconvenient split. Nobody volunteers for that on their own account.

## The dependency order, and the reason behind each step

The sequence is not a preference. It is forced by physics and by what covers what.

**1. Civil comes first because it destroys.** Demolition, partitions, chasing walls for conduit, relocating door frames, floor levelling, waterproofing in wet areas. Every one of these produces dust, debris and surface damage. Anything finished before civil is finished twice.

**2. Electrical and plumbing rough-in run inside civil.** Conduits, junction boxes, water lines and drainage points must be laid while walls and floors are still open. They are then closed by plaster. This is the last moment at which changing a socket position is a small job rather than a demolition job.

**3. False ceiling framing, then services testing, then boarding.** The frame goes up. Every light point, fan point, AC drain and concealed circuit above it is tested while it can still be reached. Only then does the board close. Closing before testing is the most expensive shortcut on any site.

**4. Carpentry and joinery installation.** Wardrobes, kitchen carcasses, TV units, panelling. This is the trade that defines the geometry of the room — where things sit, at what height, in what plane.

**5. Stone and countertop template after carcasses are set and levelled.** Not before. The template is taken from what actually exists, not from what was drawn.

**6. Painting, in its own window.** Putty, primer and finish coats need a room that is not being cut in, drilled into, or walked through with material.

**7. Glass, mirror, and shutter hardware.** These are fragile and go in late for exactly that reason.

**8. Electrical and plumbing second fix.** Switch plates, light fittings, fans, taps, sanitaryware. Late, because every one of these is damageable and most sit on a painted surface.

**9. Deep clean, then snagging.** Cleaning is not cosmetic housekeeping. It is what makes defects visible. A dusty site hides exactly the scratches, gaps and paint marks that a snag list exists to catch.

## What early arrival costs

Early arrival feels like progress. It almost never is.

A painter who starts before carpentry is finished paints walls that will be drilled, packed and scuffed by wardrobe installation. He then has to return for touch-ups, and touch-ups on a finished wall rarely match — the patch is visible in raking light for the life of the paint job. The owner sees a wall that looks slightly wrong and cannot say why.

A countertop measured before the base cabinets are set and levelled is measured against a wall, not against a cabinet. Walls in Indian apartments are rarely square. When the cabinets go in level and the wall is not, the stone that fitted the wall does not fit the cabinets. Stone is cut once. There is no adjustment; there is only a replacement slab.

A false ceiling boarded before circuits are tested converts a five-minute wiring correction into cutting, patching, re-taping, re-priming and repainting a ceiling — and the patch is often detectable afterwards.

Glass and mirror delivered before painting means every panel gets masked, or gets speckled. Sanitaryware installed before the wet trades are done means fittings used as scaffolding.

## What late arrival costs

Late arrival is more visible and, oddly, often less damaging — because it delays rather than destroys. But it has a compounding property that early arrival does not.

When a trade is late, the trades downstream of it do not simply shift by the same delay. They shift into whatever slot they can next be booked into. A carpenter who loses his window on your site goes to another site and comes back when that one releases him. The painter behind him has the same problem. A short delay at the front of the sequence can expand considerably by the time it reaches the end of it, and the expansion is not caused by anyone being lazy. It is caused by crews being finite and shared.

This is why a fit-out that is running late rarely recovers by "working faster." It recovers, if at all, by re-sequencing — finding work that can proceed in parallel without violating a dependency, and knowing which dependencies are genuinely hard and which are merely convention.

## The classic collisions

- **Painter before carpenter.** Guaranteed touch-ups, visible patches, and a dispute about who scuffed what.
- **Countertop templated before cabinets are level.** Uncorrectable. A new slab is the only fix.
- **False ceiling closed before circuits are tested.** Turns a wiring fix into a ceiling repair.
- **Wardrobes installed against unplastered or unlevelled walls.** Packing pieces improvised on site, inconsistent shutter gaps, doors that do not close flush.
- **Flooring or skirting done before joinery.** Skirting is cut around units that have not arrived, or joinery arrives and the skirting must be cut back.
- **Sanitaryware fitted before tiling is fully cured and cleaned.** Fittings become tool rests and grout-stained.
- **Deep clean before snagging instead of before handover.** Snags found after cleaning mean the flat is dirty again at handover.
- **Electrical second fix before painting.** Switch plates masked badly, or paint on plates, or plates removed and refitted with damaged screws.

Notice that almost every item on this list is a trade doing its own work correctly. The failure is entirely in the joint.

## The blame loop, and why it is structural

Here is the conversation that happens on every unsequenced site.

The countertop does not fit. The stone vendor says he measured what was there on the day he was called. The carpenter says the cabinets were still being levelled and nobody told him a template was being taken. The owner asks who called the stone vendor. Nobody remembers, or two people did.

Everyone in that conversation is telling the truth about their own scope. That is precisely why the loop cannot resolve. Each party's contract covers their own work, and the fault lives in the space between two contracts, which no contract covers.

The loop has a predictable outcome: the owner pays. Sometimes in money, always in time, and often in a compromise finish accepted because redoing it would cost more than living with it.

## What a single accountable sequence changes

The fix is not better vendors. It is a single party who owns the order of arrival and, critically, has an interest in a trade waiting when waiting is correct.

Four things follow from that ownership.

**Readiness gates instead of calendar dates.** A trade is not called because it is their turn on a chart. They are called because a specific, checkable predecessor condition is met — cabinets set and levelled, circuits tested, walls plastered and cured. The condition is verified by someone who is not the trade being called.

**One phone number for every vendor.** Vendors do not coordinate with each other; they coordinate with the contractor. This removes the entire category of "I called him", "no you didn't", "he said he was coming".

**Rework has an owner.** When a sequencing error causes damage under a single turnkey contract, the cost lands on the contractor who sequenced it. That is the whole mechanism. It is not goodwill — it is the fact that the party who decides the order is the party who pays for getting it wrong.

**Re-sequencing capacity when something slips.** Material delays and vendor no-shows happen on every project. What varies is whether anyone can rearrange the remaining work around the gap without violating a dependency. That requires knowing the dependencies, which requires having designed the sequence in the first place.

## What to ask before you sign

You cannot verify a sequence from a quotation, but you can test whether one exists.

- Which trades are subcontracted and which are in-house? Both answers are acceptable; not knowing is not.
- Who calls the stone vendor for the template, and what has to be true before that call is made?
- Are the circuits tested before the false ceiling is boarded, and who witnesses that test?
- If the painter has to return after joinery, whose cost is the return visit?
- When a trade is late, who decides what work moves forward in the meantime?

A firm that sequences will answer these immediately and with specifics, because these are the decisions they make every week. A firm that books vendors and hopes will answer in generalities about quality and commitment.

A typical apartment fit-out runs 12–14 weeks. That band assumes the sequence holds. It is not a promise about how fast people work; it is a statement about how few times the same work has to be done.

## Frequently asked *questions.*

### Can I hire trades separately and manage the sequence myself?

You can, and people do — but you are taking on the coordination role, not saving it. That means being available on weekday working hours to verify readiness before each trade is called, and absorbing the cost when a sequencing error causes rework, because no individual vendor's contract covers damage caused by another vendor's timing.

### Why can't the countertop be measured from the drawing instead of the site?

Because stone is cut once and walls are rarely square. A drawing tells you the intended dimension; a template tells you the actual one after cabinets are installed and levelled against real walls. Cutting to the drawing and discovering a gap at the wall is not adjustable — it needs a new slab.

### Is it always wrong for the painter to come before the carpenter?

Not always. Putty and primer coats can sometimes be completed before joinery, with the final coat after. What is reliably wrong is finishing the final coat first and expecting touch-ups to be invisible afterwards. Ask which coats are being done in which window, and who pays for the return visit.

### What actually happens if a trade shows up and the site isn't ready?

Two bad options. They work anyway, against a condition that is not correct, and someone redoes it later. Or they leave, and you rejoin their queue behind whatever site they go to next. The second is better and still costs time, which is why readiness is verified before the call is made, not after they arrive.

### Does deep clean really need to come before snagging?

Yes, and it is the most commonly skipped step. Dust and site debris conceal exactly the defects a snag list is meant to find — fine scratches, paint marks, inconsistent gaps. Snagging a dirty flat produces a short list and a long list of complaints a month later.

Nine trades on one site is not a coordination problem you solve with a group chat. It is a dependency problem, and dependencies either get designed or get discovered — the second way, by paying for the same work twice.
